Restaurant leadership · AI-run reporting
Leaders & Ledgers trains restaurant managers to lead like operators, and builds the automated reporting that finds the money leaking out of your P&L every week. You get stronger leaders, cleaner numbers, and more profit, without hiring an analyst.
| Discounts & voids over policy | (1,840) |
| Food cost variance vs. theoretical | (3,210) |
| Labor hours over target, BOH | (2,470) |
| Invoice price creep, top 25 SKUs | (960) |
| Third-party commission + refunds | (1,125) |
| Found this week | 9,605 |
Illustrative figures. Every line comes from reports your POS and vendors already produce; the automation just reads them every day.
What we do
Reports don't fix restaurants. Managers who read them do. We build both halves: the numbers that land in the inbox every morning, and the leaders who know what to do with them by 10 a.m.
Leaders
Built for people who run shifts, not for a classroom. Short, repeatable, and tied to the numbers your managers are accountable for.
Ledgers
We connect to the exports you already have (POS, payroll, vendor invoices, delivery platforms, guest reviews) and turn them into reports that write and send themselves.
Where money leaks
None of these show up as a line on the P&L. They hide inside lines that look normal. The automation watches them every week so a human doesn't have to.
Comps, manager meals, voids after send, and "promo" buttons used as a catch-all. Tracked by manager and by reason code.
Actual vs. theoretical by location. When one store runs 2 points hotter than its sister, you find out Monday, not at month end.
Scheduled vs. actual vs. sales, split FOH and BOH. The cook who clocks in early every day costs real money by Friday.
The same case of eggs quietly costing more each week. Locked SKUs checked against purchase history, location by location.
Commission rates, promo spend and error refunds across DoorDash, Uber Eats and Grubhub, net of what actually hit the bank.
Weekly review summaries by location. The service complaint that repeats three weeks running is a staffing problem, not a guest problem.
How it works
A conversation about your concept, unit count, systems and where you suspect the money goes. We leave with a list of the reports you already get and the ones you wish you did.
Week 1 · no charge
A fixed-price proposal that names every report, every training module and every deliverable. No hourly billing, no surprise add-ons.
Week 2
We connect your exports, build each report, and run it alongside what you have today until the numbers tie. Training sessions start as soon as the first report is live, so managers learn on their own data.
Typically 8–24 weeks, by scope
Everything runs on a schedule, documented so your team owns it. Handbook and P&P delivered in editable form. Optional monthly check-in to tune thresholds and add reports.
Ongoing, optional
Who it's for
Big enough that you can't be in every store, not big enough for a finance team. You have a POS, a payroll provider and a stack of vendor invoices. That's all we need.
About
Leaders & Ledgers was founded by Adam Lister, a multi-unit restaurant operator who got tired of building the same reports by hand every week and taught the machine to do it instead. Every report we build is one he runs in his own restaurants first.
Before the automation, there was the floor. Adam has spent his career leading management training and development programs for restaurant teams: building the curriculum, running the sessions, and coaching new managers through their first P&L, their first hard conversation, and their first full year. The programs he has built have a proven track record of turning strong shift leads into general managers who run profitable stores, and of giving multi-unit leaders a repeatable way to develop the people under them.
That is why the two halves of this business belong together. Training without clean numbers is a pep talk. Numbers without trained leaders is a spreadsheet nobody opens. Put them in the same room and you get managers who know what to do before anyone has to ask.
"A manager with the right number at 9 a.m. will fix the problem by noon. A manager who gets it on the 15th of next month will explain it."
Consistency Creates Credibility

Thirty minutes, no slides. Tell us about your restaurants and we'll tell you which three reports would pay for themselves first.
